Before launching JADE HR Consulting, I spent over 13 years working in HR across a range of organisations, supporting businesses through periods of growth, change and complex people challenges.


The case studies below are based on real projects and situations that I personally led or played a key role in throughout my career. They demonstrate the practical experience, commercial thinking and hands-on approach I now bring to every client I work with.


To respect client confidentiality, company names and identifying details have been removed, but each example reflects genuine work delivered across areas including organisational growth, leadership development, employee relations, HR transformation and business change.


Whether implementing scalable HR systems, supporting businesses through rapid expansion or navigating sensitive employee matters, my focus has always been the same: finding practical HR solutions that help organisations achieve their goals while creating positive outcomes for their people.

1. Organisational Restructure

Delivering Business Change Without Compulsory Redundancies

    

The Challenge

During an organisational review, one department needed to reduce its headcount by the equivalent of 1.5 full-time employees to meet changing business requirements. The initial proposal involved a redundancy process, creating uncertainty for affected employees while presenting the business with the potential costs and risks associated with redundancies.


My Approach

Rather than focusing solely on the redundancy process, I took a broader view of the organisation's workforce and future resourcing needs.

Working closely with leadership and departmental managers, I reviewed vacancies, upcoming recruitment plans and transferable skills across the business to identify alternative opportunities for the employees affected.

By matching individuals' experience and capabilities with business needs elsewhere in the organisation, I developed a redeployment plan that aligned operational requirements with employee retention.

Throughout the process, I provided guidance to managers, maintained clear communication with employees and ensured the organisation remained compliant with employment legislation and consultation requirements.


The Outcome

The restructure achieved its objective of reducing headcount within the department while avoiding compulsory redundancies altogether. Every affected employee was successfully redeployed into suitable roles elsewhere in the organisation.

The business retained valuable skills and experience, avoided the financial and operational costs of recruiting replacement talent in other areas, and reinforced a positive culture by demonstrating its commitment to supporting employees through organisational change.

2. HR Transformation

Implementation of a Scalable HR System


The Challenge

A growing organisation was managing all employee information through spreadsheets and manual processes. As the business expanded, this approach became increasingly time-consuming, created unnecessary administrative work and made it difficult to access accurate people data.


My Approach

I carried out a full review of the organisation's requirements, researching a range of HR systems to identify the solution that best suited both their current needs and future growth plans.

Once the system had been selected, I led the implementation from start to finish, including:

  • Migrating employee data from multiple spreadsheets. 
  • Configuring the system to meet business requirements. 
  • Testing functionality before launch. 
  • Creating implementation plans and timelines. 
  • Delivering training sessions for managers and employees. 
  • Providing ongoing support during the transition. 


The Outcome

The organisation successfully moved from manual spreadsheet-based HR administration to a centralised HR system that improved efficiency, reduced administrative time and gave managers easy access to accurate employee information. The new platform also provided a scalable solution that could support the organisation's future growth.

3. Leadership During Rapid Growth

Equipping First Time Managers For Success

 

The Challenge

Following significant business growth after receiving series B funding, several employees were promoted into management positions for the first time. While they were technically capable, many had little experience leading people and needed practical guidance to manage their teams confidently and consistently.


My Approach

I designed and delivered a management development programme focused on the practical challenges new managers faced every day.

Training covered:

  • Effective onboarding. 
  • Managing probation periods. 
  • Absence management. 
  • Employee relations. 
  • Difficult conversations. 
  • Performance management. 
  • HR processes and manager responsibilities. 


Alongside the training, I provided ongoing coaching and HR advice to help managers apply what they had learned in real situations.


The Outcome

Managers became more confident in leading their teams, HR processes were applied more consistently across the organisation and leadership had greater confidence that people issues were being managed professionally during a period of rapid expansion.

4. Complex Employee Relations

Managing Gross Misconduct Investigation

  

The Challenge

I was responsible for supporting the organisation through a highly sensitive employee relations matter involving allegations of serious misconduct against a senior employee. The situation required careful investigation, confidentiality and a fair process to protect both the individuals involved and the organisation.


My Approach

Working closely with senior leadership, I managed the HR process from initial investigation through to conclusion.

This included:

  • Advising on employment law and procedural requirements. 
  • Supporting a thorough and impartial investigation. 
  • Preparing documentation and evidence. 
  • Guiding managers through formal meetings. 
  • Ensuring confidentiality was maintained throughout. 
  • Providing practical advice at every stage of the disciplinary process. 


The Outcome

The matter was managed professionally, fairly and in line with both company procedures and employment legislation. Following the investigation and disciplinary process, the organisation was able to reach a legally defensible outcome while maintaining confidentiality and protecting the integrity of the process.

5. supporting rapid growth

Building HR Foundations During a Period of Significant Expansion

   

The Challenge

Following a successful funding round, a business experienced rapid growth, increasing from around 20 employees to approximately 75 in a relatively short period. Existing HR policies and processes had been designed for a much smaller organisation and no longer reflected the size, complexity or direction of the business.


My Approach

I reviewed the existing HR framework and developed the policies, procedures and documentation required to support a growing workforce.

This included:

  • Reviewing and updating employment policies. 
  • Creating new HR processes where gaps existed. 
  • Strengthening onboarding and probation procedures. 
  • Supporting managers through organisational change. 
  • Ensuring documentation remained legally compliant while remaining practical for a fast-growing business. 


Rather than introducing unnecessary bureaucracy, I focused on implementing HR processes that could scale alongside the business.


The Outcome

The organisation established a robust HR framework capable of supporting continued growth while maintaining consistency, improving compliance and giving managers the confidence to lead expanding teams effectively.
